ProKel Mobility Unifies Fixed Route and On-Demand Transit Across South Florida

When ProKel Mobility took on fixed route operations for multiple South Florida cities, the opportunity was clear, and so were the challenges.
Managing fare-free community shuttles across Tamarac, Coral Springs, and North Miami Beach meant coordinating drivers, routes, riders, and municipalities, all while delivering a polished experience to commissioners and the public.
Instead of stitching together another set of point solutions, ProKel Mobility made a bigger bet: launch fixed route and on-demand services on a single platform with Spare.
Too many systems and manual work
Before Spare, ProKel Mobility relied on a patchwork of tools to keep services running:
- Fixed route CAD/AVL in one system
- On-demand and microtransit in another
- GTFS managed separately and manually
- Paper-based passenger counting and reporting
- Voice communication layered on top
This fragmentation created daily friction. Drivers manually started loops, tracked passengers on paper, and relied on experience to stay on time. Not tools. Dispatchers had limited real-time visibility. Updating routes or GTFS feeds was slow and error-prone.
For city commissioners evaluating service performance, existing dashboards and rider-facing tools didn't reflect the quality ProKel Mobility wanted to deliver.
Most importantly, riders experienced each city's service differently. That made it hard to build trust or scale consistently.
Why ProKel chose Spare
ProKel Mobility’s vision was simple: standardize operations across its Florida footprint and create a repeatable playbook for growth.
Spare’s Fixed Route product made that possible by bringing fixed route and on-demand together in one platform, that’s shared by drivers, dispatchers, admins, and riders.

Going live in three cities
Spare and ProKel Mobility launched fare-free community shuttle routes across:
- Tamarac: Red Route and Red Route Extension
- Coral Springs: Blue Route and Green Route
- North Miami Beach: Purple Route, Gold Route, and Blue Route
In total, 7 routes and 7 vehicles were brought live on Spare Fixed Route, marking the first time ProKel Mobility managed fixed route and on-demand service in one system.
The rollout culminated in a week-long on-site launch sprint in January 2026. The Spare team rode buses, tested routes in the field, trained drivers, and iterated in real time. Until a full day of live service ran end-to-end on the new product.
Fixing routes in real-time
On Tamarac’s Red Route, early live service revealed a mismatch between the planned route and how drivers actually navigated streets and stops.
Instead of weeks of back-and-forth:
- Spare captured real GPS traces during live service
- Routes and stops were rebuilt the same day
- Drivers were retrained in a single session
- Updated routes went live across driver and rider apps by the next service day
For ProKel Mobility, this was proof that routes could be refined in days, not months. And without disrupting riders or stakeholders.
What changed immediately
Within days of launch:
- All seven drivers were actively using the new driver app for navigation, on-time performance, and passenger counting
- Dispatchers monitored service in real time using Spare’s Live Map and OTP indicators
- Paper passenger tally sheets were eliminated entirely

ProKel gained:
- Automated on-time performance tracking with color-coded feedback
- Stop-level ridership data, including rider types and accessibility needs
- Faster GTFS updates and exports for compliance and third-party integrations
Just as important, ProKel leadership saw Spare as a competitive differentiator. Something they could confidently bring into commissioner meetings and future bids.

With Spare as its unified platform, ProKel Mobility is positioned to scale fixed route and on-demand services across additional Florida cities. Without re-inventing operations each time.
What began as a fixed route deployment has become a foundation for growth, consistency, and better transit for the communities ProKel Mobility serves.
